Choose the questions the assistant should address

Define concrete situations where the team spends time finding information or confirming a procedure. For each question, identify the expected source and the action the answer should help prepare. This map distinguishes document retrieval, interpretation and execution, avoiding responsibilities that the available documentation cannot support consistently in real business situations.

I prefer to start with what I want the assistant to do. If it will help prepare proposals, it needs to understand the offer, conditions and delivery boundaries. The complete history of every campaign might occupy space without clarifying any of those concrete commercial decisions that the task actually involves.

Imagine a fictional company offering consulting and training services. An assistant designed to explain training programmes does not need to treat every consulting presentation as an applicable rule. It may only need to know that another offer exists and how to direct questions that fall outside its scope.

Write some representative questions before selecting files. Include a simple question, a situation with special conditions and a question the company cannot yet answer. The last one helps reveal whether the documentation explains how to handle a gap, rather than merely collecting affirmative statements about what the company does.

The work of giving AI context without collecting information indiscriminately starts with that choice. The assistant needs references that guide it towards its objective. More files are useful only when they add necessary information without obscuring what has already been defined and agreed.

Identify the valid version of each source

A document’s existence does not mean it represents the current rule. Identify ownership, scope, review date and relationship to other versions before making it available to the assistant. When sources disagree, define who resolves the conflict; the answer should preserve that uncertainty until a sufficiently clear reference exists to guide the work.

In the training example, an old presentation might promise support that is no longer included in the current programme. If both documents enter without explanation, the team gives the assistant a conflict it should have resolved beforehand. An elegant answer cannot make two different commercial conditions compatible with each other.

Also distinguish a general rule from an exception agreed with a particular client. A customised proposal may have a deadline, price or format that does not apply to new requests. The material remains useful for that case, but needs an explicit scope so it does not silently alter the general offer.

You can create a short record for each document, explaining what it covers and when it should be used. Include its relationship to other materials: replacing a version, complementing a rule or describing a past experience. That explanation makes the collection reviewable without rereading the entire archive during every update.

When nobody can confirm which version is valid, mark the point as unresolved. Do not ask the assistant to select the condition that appears most likely. The team responsible for the business needs to settle the uncertainty before presenting an answer as a current commitment to a client.

Separate document organisation from permissions

Organised folders make search easier, but access control must be enforced by the system. Define who may consult each information set and verify behaviour with users holding different responsibilities. A shared assistant needs to respect those boundaries on every request, including customer documents, internal team materials and projects that remain restricted.

Grant only necessary access and verify authorisation for each operation on a resource. In an application, these checks should happen in the system serving the data. A written instruction telling AI not to consult another client does not replace the control that actually prevents such access from taking place.

For the hypothetical agency, one person may legitimately work with both clients. That does not make combining their data appropriate for every task that person performs. What to use in a report still depends on the recipient and purpose, even when the person can open both archives without difficulty.

Make a simple inventory of available inputs: uploaded files, system connections, conversation history and materials shared by the team. What is visible in the current folder may represent only part of the accessible context. Ask the technical owner to confirm the actual boundaries of the configuration being used.

This distinction belongs in planning an application before coding begins. Define who can consult each information type and who can change or share results. The specification should make those decisions testable instead of leaving them as a vague intention to “keep everything separate” somewhere in the project brief.

When a task requires combining information from different clients, treat that need as a separate request. Explain which data is necessary, for what purpose and who can receive the result. Do not turn an occasional comparison into permanent authorisation to aggregate all company materials within the same working context.

Respond when information is insufficient

A useful assistant needs to distinguish a missing source, an ambiguous question and conflicting documents. Prepare responses that explain the limitation and identify a possible next step. Test this behaviour with real questions and deliberately incomplete cases to understand whether the system recognises uncertainty before presenting a conclusion as a usable answer.

In the training example, “we want to improve productivity” may be too broad an objective to select a programme. The assistant can ask which tasks the team wants to improve. If the objective is already defined and only the number of participants is missing, the question should concern that number.

A contradiction needs different treatment. Imagine one document specifies an in-person session and the latest message mentions remote participation, without clarifying whether it replaces the first instruction. The assistant should explain the difference and request confirmation, rather than combine both conditions into an apparently settled proposal.

Also specify how to handle older materials. A document date helps establish context, but does not prove by itself that a rule has expired. If a source has been formally designated as current, use it; if the relationship between versions is unclear, the conflict remains unresolved.

In qualifying B2B opportunities with AI, this discipline prevents a lack of information being confused with a lack of interest. Failing to find a published budget does not demonstrate that the company has no budget. The status can remain “to be established”, with a question or an authorised search as the next step.

Maintain knowledge after launch

The project continues when a rule changes, a document is replaced or the team finds an outdated answer. Define a review process with an owner, a recorded change and renewed testing of affected questions. This routine connects document maintenance to assistant behaviour, allowing confirmation that a correction has reached the team’s daily use.

If final approval now requires two people, for example, the project needs to reflect that change in its plan and validation criteria. The historical record may explain the earlier decision, but should not present both as active rules. The team needs a clear reference for how the process currently works.

Review pointers and pending items too. A completed task should stop appearing as the next step, and a file that moved needs an updated reference. Small updates when changes happen prevent the continuity summary gradually becoming a description of a project that no longer exists in the form it records.

Useful documentation grows with the work, but is also simplified when context changes. Preserve decisions and evidence without making every session reconstruct the whole history. The criterion is whether the next task can resume with clarity about what is decided, what has been done and what still requires attention from the team.

To assess this kind of project, gather a small set of representative questions, the documents that should answer them and the access profiles involved. The AI agents guide helps discuss autonomy; application security explores permissions and validation. Introduce the process to the team through the implementation form, including who could maintain the sources after delivery. You do not need to send confidential documents with your initial enquiry.
